Offline to Online: Nazara’s Bold Bet to Reinvent Gaming in India

After its worst quarter, Nazara bets on IPs, GenAI, and offline-to-online convergence to weather the esports and RMG storm

A Crisis Point for India’s Gaming Pioneer

Nazara Technologies just faced the toughest quarter in its history.

In Q2 FY26, it posted a loss of INR 34 Cr, driven by two major blows:

  • The collapse of real-money gaming (RMG) investments
  • An esports winter in Europe, severely impacting its international operations

With its balance sheet under pressure, Nazara is executing a full-scale reset—one that aims to transform how it builds, delivers, and monetises games.

Building Resilient IPs for the Long Haul

At the heart of Nazara’s revival is a push to develop original intellectual properties (IPs) that are platform-agnostic and franchise-ready.

  • Flagship titles like Animal Jam and World Cricket Championship are being evolved into multi-format, cross-market franchises.
  • Nazara is also turning to generative AI tools like Claude to compress game development cycles, enhance player engagement, and accelerate time to market.

This tech-enabled approach aims to futureproof Nazara’s portfolio while keeping content pipelines agile and cost-effective.

A Unified Gaming Infrastructure

To consolidate its scattered efforts, Nazara is merging its mobile gaming studios into a single ecosystem powered by a universal Nazara ID.

  • This ID will enable cross-title rewards, shared user progression, and first-party data capture.
  • New centres of excellence in analytics, monetisation, and live ops will serve all games from a central backbone.

The goal is simple: standardise the player experience while extracting deeper insights and improving retention across the board.

Marrying Physical and Digital Gaming

Amid digital headwinds, Nazara’s offline businesses have become unexpected lifelines.

  • Smaaash and Funky Monkeys delivered steady EBITDA and positive cash flow, cushioning the impact of digital volatility.
  • The company plans to embed Nazara ID into these physical centres, turning on-ground footfall into digital users.

This offline-to-online funnel represents a significant pivot:

  • Gamers in entertainment venues can be nudged into the mobile ecosystem
  • Digital players can be incentivised to visit real-world gaming spaces

It’s a move to diversify revenue streams, boost loyalty, and build a connected entertainment network.

Aiming for Scale in a Fragmented Market

Nazara’s long-term ambition is bold:

“Bring 50 to 100 million of India’s 500 million gamers into a single, integrated ecosystem.”

The company believes that a unified identity layer, strong IPs, and offline-digital sync can create:

  • Stronger user retention
  • Better monetisation levers
  • More defensible growth in a high-churn gaming market

However, execution will be key—especially as global esports and RMG markets remain turbulent and investor confidence continues to waver.
